How to scope an EPM delivery partner workstream

A practical checklist for consultancies engaging specialist FP&A, Jedox, reporting and application support, from responsibilities to acceptance and handover.

A delivery partner is most useful when the work, dependencies and decision rights are clear. Adding a capable developer to an unclear programme can increase coordination effort without improving delivery.

For an EPM or finance transformation project, scope the contribution around an outcome: a validated planning model, a working actuals integration or a reporting workflow accepted by the finance owner.

Define the output and its boundary

Write down what the partner will deliver and what remains with the lead consultancy or client. An integration workstream, for example, might include source extraction, mapping, validation, a scheduled load and exception reporting. It might exclude correcting historic source data or redesigning the chart of accounts.

Record assumptions explicitly. Access, sample data, finance decisions and environment readiness all affect the delivery date. A schedule with no dependency owners is difficult to manage.

Assign the decisions

Decision Suggested accountable role
Accounting and metric definitions Client finance owner
Overall scope and change approval Lead consultancy / programme owner
Workstream design and implementation Named delivery lead
Access and environment approval Client technology owner
Business acceptance Named client process owner

These roles are illustrative. The important point is that each decision has an agreed owner, including when one person holds several roles.

Agree the working arrangement

Specify whether delivery is white-label, co-branded or directly client-facing. Define communication channels, meeting expectations and who can make commitments to the end client.

Confirm any procurement restrictions on subcontractors, delivery locations and access to data. Confidentiality and client-relationship terms belong in the agreement, alongside practical arrangements for how the teams will work together.

Test acceptance with real examples

For a planning model, acceptance might include a set of approved inputs and expected outputs, a reconciliation to actuals and a scenario-change test. For an application, include permissions and exception handling as well as the normal workflow.

A demonstration is useful evidence, but it does not replace a documented acceptance decision. Record unresolved items and whether they block completion, belong to a later phase or require a scope change.

Plan handover from the beginning

The receiving team should know where the code and models live, how the solution is deployed, which credentials it requires and what to do when a scheduled process fails. Include model definitions, test evidence and an operating guide in the deliverables.

Separate the defect-resolution period from ongoing support and enhancement work. If support is retained, state included capacity, response expectations and how work outside the allowance is approved.

Start with a bounded engagement

A clearly scoped assessment or workstream lets both teams establish communication and delivery practices before expanding the relationship. It also gives the lead consultancy a concrete result to evaluate.

Profitcura supports financial modelling, Jedox, Power BI, Python data processing and custom finance applications. Visit our delivery partnerships page or discuss a workstream. We agree capability, availability and responsibilities before committing to an engagement.
